The problem is that most teams are measuring the wrong things.
They're measuring what's easy to count, easy to dashboard, and easy to compare week-over-week — but only loosely connected to why people keep paying. They measure product activity and assume it equals customer . They measure engagement and assume it equals value. They measure conversion and assume it equals fit.
Measuring the wrong things is a great way to get left behind in the AI gold rush. Teams measure prompts submitted, summaries generated, copilots opened, automations run, and AI feature adoption — then assume the product is creating simply because the AI is being used.
Output volume climbs, users try the new assistant, demos get attention, and the dashboard looks active. But users still verify everything somewhere else, avoid the feature for high-stakes work, or return to the old workflow when the real job shows up.
Then retention softens even while DAUs hold steady. Expansion stalls even while feature adoption climbs. Churn spikes in accounts that looked "healthy." The product is used, but it isn't kept. The metrics say yes. The business says no.

Why so many SaaS metrics mislead
Traditional SaaS analytics tend to fall into three traps.

What it can't see is whether the customer achieved the outcome they hired you for. Whether they trust the output. Whether they feel confident using it. Whether they can defend the purchase to their boss. Whether they secretly built a and stopped relying on you.
So teams gravitate toward what the instrumentation can provide and call it "engagement." But engagement isn’t necessarily a value signal. Sometimes it correlates with value. Sometimes it correlates with confusion. Sometimes it correlates with desperation.
If your product is complicated or high-stakes, a lot of "engagement" is the user fighting the system.
Trap 2: Measuring proxies as if they're outcomes. Most metrics are proxies. The issue isn't that proxies are useless — it's that teams forget they're proxies. DAU/WAU as a proxy for "this is important." Time in product as a proxy for "this is valuable." Feature adoption as a proxy for "this is working." Number of projects created as a proxy for "teams are succeeding."
But a proxy can be directionally correct and strategically wrong. A team can create projects in your tool without shipping anything faster. A user can "activate" without ever experiencing relief.
A company can add seats and still be unhappy because the tool became mandatory, not beloved. A user can spend tons of time in the product because the workflow is brittle and they're babysitting it.
Trap 3: Confusing activity with . This is the most expensive trap of all. is the customer moving closer to the outcome they care about. Activity is what they did inside your product while trying. These are not the same thing.
You can drive activity with notifications, checklists, streaks, nudges, and more features. But if those actions don't meaningfully reduce the struggle that caused the customer to hire you, you're just helping them do more work, not make more . And when you optimize your company around activity metrics, you build a product that performs well on dashboards while failing in real life.
Measure the job, not the product
gives you a measurement anchor many SaaS companies lack. Customers hire your product to make in a specific situation. So the foundational measurement question becomes: what observable behaviors would prove the customer made on they hired us for?
Not what they clicked. Not how often they logged in. Not whether they "used the feature." .
That sounds abstract – until you make it concrete. A job-based measurement system forces you to define three things precisely. — what actually means to the customer. The struggling moments — where breaks down. And the proof — what customers do differently when is real.
Four signals that actually predict retention
A job-based measurement system is built in layers, because customer value is layered. You want four kinds of signals.
Job completion: did they get the thing done? This is the cleanest foundation. Define the customer's "job complete" moment in plain language. It usually happens at the boundary between your product and their world — report sent, campaign launched, spec approved, incident resolved, decision made with confidence.
Then instrument backwards from that moment. If you can't clearly name the "done" moment, your metrics will drift toward whatever is easiest to count. Job completion metrics have two massive advantages: they correlate with renewal because they correlate with value delivered, and they're hard to fake with engagement tactics.
Time-to-: how fast do they reach meaningful relief? "" is often treated as a product metric. In terms, it's a job metric. The relevant unit isn't "time until the user discovers Feature X." It's "time until the user experiences the first non-trivial moment."
That first moment is usually emotional as much as functional. "I can breathe again." "I'm not guessing anymore." "This won't blow up in my face." "I know what to do next." A product that delivers this quickly reduces early abandonment — especially when isn't desperate enough that users will tolerate confusion.
Reliance behavior: do they depend on you or dabble? This is where real actions show up. Customers getting real behave differently than customers who are merely exploring. They build routines. They return unprompted. They standardize processes around you. They put real inside the system. They integrate you into upstream and downstream workflows. They stop maintaining parallel spreadsheets "just in case."
In B2B, some of the most useful reliance signals are organizational, not individual. Repeatable team workflows forming. Handoffs occurring inside the tool instead of outside it. Approvals happening through your system. New hires adopting the workflow without heroic training. That's behavior change.
Regression signals: are they slipping back to the old way? Most churn doesn't start as cancellation. It starts as regression. The customer re-hires the status quo. "We'll just track this in a spreadsheet for now." "Let's use email for approvals again." "Let's keep using the old tool for the important stuff."
A job-based measurement system watches for behaviors, because is the earliest form of churn. What does regression look like in the ? Declining job completion per account even if logins remain stable. Increased manual workarounds — exports, copy/paste, offline processing. Decreased usage of commitment actions like publishing, sharing, and approving. Stagnation in accumulation — they stop putting new reality into the tool. A widening gap between "created" and "completed."

Start here, even if it's imperfect
If you want a simple way to begin, start with three questions. What is the customer doing in the real world when is going well? What do they do differently — behaviorally — when they're truly relying on you? And what do they do right before they revert to the old way?
Build metrics around those answers, even if they're rough at first. The direction matters more than the initial precision. Because once you start measuring , you stop optimizing for the dashboard and start optimizing for the customer's .
