Is a Churn-pocalypse Lurking Inside Your “Healthy” Metrics?
Nobody quit Evernote all at once.
The exodus that turned Evernote from a dominant product into a cautionary tale happened through drift — millions of users gradually migrating elsewhere without ever making a conscious decision to leave.
was something like: "capture and retrieve anything I might need later, so nothing important falls through the cracks." Evernote owned that job for years. People clipped web pages. Scanned business cards. Stored meeting notes. Built notebooks for projects. The product was where information went to be safe and findable.
Then, slowly, a user saves a link in a Slack thread instead of clipping it to Evernote, because the team is already in Slack. They write meeting notes in a Google Doc instead, because the doc is easier to share. They start a project wiki in Notion, because the relational structure fits how the work actually flows. They use Apple Notes for quick captures, because it's faster and always there.
Each of these is a tiny migration. No single one feels like a decision to leave. But — "capture and retrieve anything" — is distributing itself across other tools.
Evernote is still installed. Still has years of notes. Still technically in use. But the user is investing less. Creating fewer notebooks. Clipping less. Searching less. The product is becoming an archive, not a system.
By the time they cancel, if they ever formally cancel, went elsewhere months ago. And Evernote's dashboard, tracking logins and sessions, might have looked fine until it suddenly didn't.
That's the problem with measuring churn through usage metrics. By the time usage drops visibly, the decision is already made. The signals that mattered were behavioral, and they were there much earlier.
What Job-Fit Decay Looks Like Before the Numbers Move
The behavioral signals of drift share a pattern: the product is getting harder to rely on, so the user compensates, simplifies, or hedges. None of these register as churn events. All of them predict it.
takes longer on repeated use. Not "how fast did they onboard" — how fast do they get back to value the tenth time? If the same job takes longer now than it did three months ago — because has sprawled, the interface has gotten cluttered, or finding things requires more effort — the product is accumulating friction. Users won't announce this. They'll route around it.
Workarounds are increasing. Notes going into other apps. Quick captures happening somewhere faster. Documents getting shared through other channels. Every is the user rehearsing what life looks like without your product. They're building the muscle memory of "I can do this without you."
Customization is stalling. When users believe a product will continue to pay off, they invest — notebooks, tags, templates, integrations, shared conventions. When that belief weakens, the investment stops. The product becomes "something I have" instead of "how I work." People don't keep renovating a house they plan to leave.
Feature usage is narrowing. Not "they don't use Feature X." It's that they used to use a range of capabilities to support the full job, and now they're using a thin slice, usually the most basic, least differentiated slice. Their behavior starts to resemble a utility they tolerate instead of a system they depend on. Evernote users who once clipped, tagged, organized, and searched were eventually just storing PDFs.
Job completion is declining. This is the most honest signal. If your product is truly a fit for , users should complete more reliably over time, not less. When the completion rate drops — when people can't find what they saved, can't retrieve things as fast, can't trust the organization — the product is no longer a dependable path to . And people don't stay loyal to uncertainty.
Where to Look When the Signals Appear
When these behavioral signals show up, the question is: what specifically is failing in the experience?
evaluates product experiences through a set of questions that connect each one back to the user is trying to do. When you apply those questions to the drift signals, the diagnosis gets specific.
Rising workarounds and stalling customization usually mean the product isn't getting the user all the way to the outcome — they have to finish with other tools. The product covers part and drops the user for the rest.
taking longer usually means the product can still do , but the experience of doing it is degrading — more steps, more friction, more cognitive effort for the same result.
Narrowing usage often means 's has shifted while the product has stayed the same. Evernote's job didn't change. But the did — teams moved to Slack, collaboration moved to Google Docs, quick capture moved to whatever was already in the user's hand. The product that once matched how got done stopped matching.
You can get more specific by asking the experience questions directly. Is the product still speaking the language , or has the team's vocabulary and workflow evolved while the interface stayed the same? Is it still showing toward the outcome, or has growing complexity made the "where did I put that?" experience unreliable?
Is it still reducing anxiety, or has accumulated clutter made every search feel uncertain? Is it still matching how naturally unfolds, or has the user's real workflow migrated to a different set of tools?
Each of these failures produces a specific behavioral signature. And those signatures show up long before the cancellation.
Churn Surveys Miss This
Customers rarely say "the product stopped being the best path to on ." They say: "We didn't have time to roll it out." "We're consolidating tools." "It wasn't adopted internally." "We're going in a different direction."
Those are socially acceptable explanations. They're also post-hoc rationalizations of a decision that was already made behaviorally through workarounds, narrowing usage, stalling investment, and declining confidence.
The behavior tells the real story earlier. And the real story is almost always some version of: the product used to be the fastest path to on . Now it isn't. Something changed. 's shifted, the product's complexity grew, the user's needs evolved, or a competitor's experience became good enough that the finally felt worth paying.
By the time the churn survey goes out, the drift has been happening for weeks or months.
The Leading Question
Most churn dashboards ask: are they still active? That's not a leading indicator. It's a trailing one with a delay.
The leading question is: is the customer still getting faster, more confident with us, or are they spending more effort to get less?
That question requires different metrics. Not "did they use the feature" but "did they complete ." Not "how long did they spend" but "is the time-to-completion going up or down." Not "are they active" but "are they investing or withdrawing."
When workarounds spike and customization stalls in the same cohort, you're looking at job pain. And job pain is what predicts churn, not last week's login count.
